i know image based subtitles need to be transcoded for some clients, included google chrome, and it works all fine and plays without hardware transcoding turned on, but as soon as i turn it on it buffers all the time, any solution?

Need specifics of the file and your set up so I can try to reproduce and make bug report. What OS is your server on and what client are you using. (version numbers as well please)
Do you know if the files have gone through analysis during scheduled tasks
Generally, HW-acceleration won’t be in the game when it comes to burning subtitles into your video. So most likely this is your server falling back to “regular CPU-based transcoding” and is not up to the job.

I use a synology ds920+ with bluray rips
Its only with hardware transcoding turned on its a problem.
My friends ds918+ works perfect with hardware transcoding.
It will not work for me on any dvd or bluray extracted subtitle
The Syno DS920+ is using a Celeron J4125. That CPU can deal with some 1080p movies but might have trouble with higher bitrate ones. The iGPU of the processor can deal with those – but only if it’s only about transcoding the video. HW acceleration does not work for burning the subtitle into your video (which seems to be required for that particular player).
It could be your friend is using different subtitles (e.g. text-based ones) or a client that can display image-based subtitles (as they’re found on DVDs and Blu-Rays).
If thats my only option i will try that,

Also… as BigWheel pointed out – please share what exact version of the Plex Media Server you have installed on your Syno as well as what particular client / client version you’ve been experiencing this with.
Also provide a set of debug level server log files that capture the problem.

My friend uses the same files, and i have tried playing of from his plex server to the same client as im having problems with my server. And it works from his server.
He also has hw transcoding on,
